Customer Acquisition Cost

Customer Acquisition Cost (CAC) is the total cost of acquiring a new customer, including all marketing and sales expenses. It measures the investment required to convert a prospect into a paying customer.

Why customer acquisition cost matters

CAC determines whether your growth is sustainable. A business that spends $500 to acquire a customer worth $200 is paying for the privilege of losing money. Conversely, a business with a CAC of $100 and a CLV of $1,000 has a growth engine it can confidently invest in.

Understanding CAC by channel is even more valuable than knowing your blended CAC. Most businesses find dramatic differences - organic search might deliver customers at $30 while paid social costs $150. This knowledge lets you reallocate budget toward efficient channels and away from expensive ones.

CAC also tends to rise over time as you exhaust the easiest-to-reach audience segments. Monitoring CAC trends helps you anticipate when you need to diversify channels, improve conversion rates, or find new market segments before acquisition costs eat into profitability.

How to calculate customer acquisition cost

Divide total sales and marketing expenses by the number of new customers acquired in the same period. Include all relevant costs: advertising spend, marketing team salaries, sales team compensation, tools and software, content production, and agency fees. For a more precise measure, calculate fully-loaded CAC that includes overhead allocation. Some companies distinguish between blended CAC (all customers) and paid CAC (only customers from paid channels).

Customer Acquisition Cost examples

SaaS

A mid-market SaaS company calculates that self-serve signups cost $120 CAC while sales-assisted deals cost $2,800 CAC, but sales-assisted customers have 5x higher CLV, making both channels viable.

Benchmark: SaaS CAC ranges widely: $50-200 for self-serve SMB, $1,000-5,000 for mid-market, $10,000+ for enterprise

E-commerce

A DTC skincare brand discovers that influencer partnerships deliver customers at $22 CAC vs. $45 for Facebook ads, leading to a reallocation of 30% of paid budget to influencer programs.

Benchmark: Ecommerce CAC typically ranges from $10-50 for mass-market products and $50-150 for premium brands

How to Track in KISSmetrics

KISSmetrics tracks the full customer journey from first touch to conversion, letting you attribute new customers to specific campaigns and channels. Use the Acquisition Report to see which sources drive the most conversions, then combine with your spend data to calculate CAC per channel. Set up funnel reports to identify conversion bottlenecks that inflate CAC.

Common Mistakes

  • -Only counting ad spend as acquisition cost while ignoring salaries, tools, and overhead that are part of the true cost
  • -Using blended CAC to make channel-level investment decisions when individual channel CAC varies significantly
  • -Not accounting for the time lag between spend and acquisition - this month's marketing spend may acquire next month's customers
  • -Excluding failed experiments and wasted spend from CAC calculations, which understates the true cost of acquisition

Pro Tips

  • +Calculate both blended CAC and per-channel CAC - blended for board reporting, per-channel for operational decisions
  • +Track the ratio of organic to paid customers over time; a growing organic share is a sign of brand strength and lowers blended CAC
  • +Include a time-lag adjustment in CAC calculations for long sales cycles - match spend to the period when those customers actually converted
  • +Benchmark your CAC against industry averages, but focus more on your own CAC trends and CLV ratio
  • +Separate CAC for different customer segments (SMB vs. enterprise, self-serve vs. sales-assisted) since they require very different investments
